I'm realizing just how much 40 years of shifting and lifting is ingrained in me. Even when trying to swing what feels like a 2/3 backswing, I am lifting my arms (see down the line view). A stubborn problem I'm having is that my hands are way behind my body at impact, and I end up scooping (see the face-on view). Is it possible that shortening the backswing, with less lift, could help time my arms with my lower body better at impact?

I actually think your arm is in a very good position. From the face on view, obviously your arms are behind your body. More than likely, just too quick of a transition. You want the weight shift and your arms starting back down to happen in sync.
@mmcsorley6 - Your lead arm appears to be on your shoulder line, which would not signify any independent lifting motion. In fact it looks pretty darn good.
There does appear to be some loss of lag and perhaps some casting taking place on the way down. Here's a diagnostic video for that, which is followed by two drills. You might also benefit from this week's YT episode as well as the Flying Wedge Drill.
